Price negotiation is not about squeezing the supplier to the lowest possible cost — it is about finding a deal that works for both sides and lasts. Here is how experienced importers do it.
1. Understand the supplier's cost structure
Before negotiating, understand what makes up the price:
- Raw materials — 30–50%
- Labor — 15–25%
- Factory overhead — 10–15%
- Profit margin — 5–15%
A skilled negotiator knows there is usually 5–15% room in the price, but not much more.
2. Do your homework first
- Get quotes from 3–5 suppliers for the same spec
- Understand the market price for your product
- Know your target price before the first call
- Be ready to walk away
3. Proven tactics
- Increase quantity — biggest single lever. 2x order often gives 5–10% discount.
- Commit to a long-term plan — forecast future orders. Suppliers often lower price 3–8% for a committed annual volume.
- Simpler packaging — standard packaging vs custom can save 2–5%.
- Accept longer lead time — 45 days instead of 30 days may lower price 2–4%.
- Combine products — mixing categories in one container lowers unit freight and gives you negotiating power.
- Pay earlier — 50% deposit instead of 30% may earn a 1–3% discount.
4. What not to do
- Do not demand unrealistic prices — you will get a lower-quality product
- Do not compare a factory price with a trading company price
- Do not negotiate price before understanding specification differences
- Do not make multiple suppliers compete endlessly — you will lose their goodwill
5. Negotiating other terms
Price is not the only thing to negotiate:
- Payment terms — from 30/70 to 20/80 after 3 orders
- Sample fee — refundable against bulk order
- Lead time — guaranteed maximum with penalty for delay
- MOQ — lower MOQ for trial orders
- Warranty — 12 months vs 6 months
6. The best mindset
The goal is not to win the negotiation — it is to build a relationship that delivers value over years. A supplier who feels squeezed will cut corners. A supplier who feels valued will prioritize your orders and solve problems when they arise.
